When a Buffer Alert Should Trigger a Real Reorder

A planner opens the production schedule Monday morning. The forecast changed over the weekend. Half the week's orders now require expediting. Supplier lead times stretched. The MRP system recalculated overnight and pushed three new purchase requisitions into the red zone. By Wednesday, the schedule has changed twice more. This is forecast-driven planning in practice: constant recalculation, frequent rescheduling, and planning teams spending more time managing system nervousness than actual material flow.
French manufacturers adopting demand-driven material requirements planning are replacing forecast-triggered orders with buffer-status signals designed to protect flow instead of anticipating every future requirement. The operational trade-off is straightforward: less schedule volatility in exchange for inventory positioned strategically at decoupling points rather than distributed across every node. The challenge isn't implementing the methodology. It's resisting the impulse to override buffer signals with forecast-based decisions when disruption hits.
Buffer Zones Replace Forecast Triggers
In traditional MRP, replenishment orders fire when forecasted demand crosses a reorder threshold. In DDMRP, the buffer itself becomes the execution signal. Each buffer tracks net flow: on-hand inventory, qualified demand, and current supply. When net flow penetrates the yellow or red zones, planners order to the top of green. When the buffer stays green, no action is needed.

Laurent Vigouroux, co-founder at b2wise, a French DDMRP software and consulting firm, explained the decision mechanics. "In DDMRP, the buffer is designed to translate demand variability into clear execution priorities. A replenishment signal is not based on forecasts alone, but on the current buffer status that includes qualified demand, on hand inventory and current supply. When the net flow penetrates the yellow or red zones, the planner orders to the top of green. When the net flow is in green, all good, the buffer is under control. The objective is not to react to every fluctuation, but to replenish only when the buffer indicates that flow is at risk. This enables planners to make faster, more relevant decisions while reducing nervousness in the supply chain," Vigouroux said in written responses to The Supply Chainer.
The operational advantage centers on execution speed. Planners work from real-time buffer status instead of waiting for the next planning cycle to refresh forecasts. Replenishment decisions become reactive to actual flow dynamics rather than predictive models that require constant recalibration when demand shifts.
Inventory Moves but Total Levels Fall
The shift from forecast-driven MRP to demand-driven buffers changes where companies hold inventory. Strategic decoupling points, locations in the supply network where buffers absorb variability, replace distributed stock across every warehouse and production stage. The result is often lower total inventory even as individual sites hold more stock than before.
Vigouroux described the mindset change required. "The primary trade-off is a shift in mindset. Traditional MRP attempts to anticipate every future requirement through forecasts. This replenishments pushed against forecasts often generate frequent rescheduling and instability. DDMRP instead focuses on protecting flow by positioning inventory strategically and responding to actual demand signals. This means organizations may hold inventory in different locations than before, but they typically achieve lower overall inventory, improved service levels, and significantly greater planning stability. The emphasis moves from optimizing individual orders to adapting the performance of the entire system to the real demand," he told The Supply Chainer.
An Outside Benchmark, and a Caution
The stakes are quantifiable. According to Netstock's 2025 Supply Chain Planning Benchmark, 55% of surveyed small and mid-sized businesses carried at least 20% excess stock, and an NCBI research study estimates materials at over 60% of total production cost, so mis-timed replenishment is costly whether it errs toward surplus or shortage.
The pattern holds well beyond France. Barry Anderson, demand and supply chain planning specialist at Coca-Cola Beverages Africa, told BusinessWire that the method reset stalled performance. "Before starting our DDMRP journey, our key performance indicators had plateaued. Since the implementation of Replenishment+ from Demand Driven Technologies, we've seen our inventory position, customer service levels, and working capital improve substantially."
Not everyone regards the method as settled. A systematic academic review of DDMRP concluded that its core parameter settings "raise some reliability or credibility issues" and that the approach "is not yet a mature method from a scientific perspective," a caution French adopters weigh against the operational gains reported on the floor.
Discipline Under Disruption
The operational cost shows up in planning team behavior. When disruption occurs, the instinct is to revert to forecast-based overrides. Companies that sustain DDMRP results embed buffer reviews into daily management routines, supported by executive sponsorship and digital tools that surface execution priorities clearly.
Vigouroux noted the sustainability challenge. "The greatest challenge is rarely the methodology itself, but is resisting the temptation to revert to forecast-driven decisions when disruptions occur. Companies that sustain the best results are those that embed DDMRP into their daily management routines, supported by executive sponsorship, continuous performance reviews, and digital tools that provide clear execution priorities," he said.
Demand-driven planning reduces schedule churn by design. The question is whether French manufacturers can maintain buffer discipline when transport delays, supplier shortages, or customer escalations create pressure to override the system.
